10 Ways to Be a Successful Change Leader


This month's ASQ's Influential Voices topic is about change leadership. In today’s current climate transformation is a common term and transformative efforts are a regular occurrence. Although these efforts are common, according to Harvard Business Review two-thirds of large-scale transformation efforts fail. Research has proven that effective leadership is crucial for a change initiative to be successful. 


Building a continuous improvement (CI) culture is not an easy task. A CI culture starts with managers who understand and believe the implications of the systems view and know the necessity of serving customers in order to succeed. The result of that understanding is a culture where a positive internal environment and the creation of delighted customers go together. It is a culture that naturally emphasizes continuous improvement of processes, one that results in a healthy workplace, satisfied customers, and a growing, profitable company.

The best leaders understand the present is nothing more than a platform for the envisioning of, and positioning for, the future. If you want to lead more effectively, shorten the distance between the future and present. Inspiring innovation and leading change call for more than process– they require the adoption of a cultural mindset.

Implementing CI thinking is a cultural change that requires leadership…because in the end it’s all about people. Here are 10 ways you can lead the culture change in your organization:

  1. Challenge People to Think
If you are not thinking, you’re not learning new things. If you’re not learning, you’re not growing – and over time becoming irrelevant in your work. The most successful leaders understand their colleagues’ mindsets, capabilities and areas for improvement. They use this knowledge/insight to challenge their teams to think and stretch them to reach for more.

  1. Lead by Example
Leading by example sounds easy, but few leaders are consistent with this one. Successful leaders practice what they preach and are mindful of their actions. They know everyone is watching them and therefore are incredibly intuitive about detecting those who are observing their every move, waiting to detect a performance shortfall.

  1. Take Lots of Leaps of Faith
Making a change requires a leap of faith. Taking that leap of faith is risky, and people will only take active steps toward the unknown if they genuinely believe – and perhaps more importantly, feel – that the risks of standing still are greater than those of moving forward in a new direction.  Making a change takes lots of leaps of faith.

  1. Create an Environment Where it is Ok to Fail
Failure should be encouraged! That’s right. If you don’t try, you can’t grow; and if growth is what you seek, failing is inevitable. There must be encouragement to try and it’s ok if you try and it doesn’t work. An environment where you can’t fail creates fear.

  1. Eliminate Concrete Heads
“Concrete Heads” is the Japanese term for someone who does not accept that the organization must be focused on the elimination of waste. People feel threatened by the changes brought about by lean. As waste and bureaucracy are eliminated, some will find that little of what they have been doing is adding value. The anxiety they feel is normal and expected. To counteract this, it is critical that people are shown how the concept of work needs to change.

  1. Be a Great Teacher
Successful leaders take the time to mentor their colleagues and make the investment to sponsor those who have proven they are able and eager to advance. They never stop teaching because they are so self-motivated to learn themselves.

  1. Show Respect to Everyone
Everyone desires respect. Everyone. Regardless of your position or power, ensure you show everyone respect. Everyone wants to be treated fairly.

  1. Motivate Your Followers
Transformational leaders provide inspirational motivation to encourage their followers to get into action. Of course, being inspirational isn't always easy. Some ideas for leadership inspiration include being genuinely passionate about ideas or goals, helping followers feel included in the process and offering recognition, praise and rewards for people's accomplishments.

  1. Develop a True Team Environment
Create an environment where working as a team is valued and encouraged; where individuals work together to solve problems and help move the organization forward. Individuals who will challenge each other and support each other make teams more successful.

  1. Encourage People to Make Contributions
Let the members of your team know that you welcome their ideas. Leaders who encourage involvement from group members has shown to lead to greater commitment, more creative problem-solving and improved productivity.

Constant change is a business reality and organizations must continually adapt to their environments to stay competitive or risk losing relevance and becoming obsolete. For each change, leaders must define it, create a vision of the post-change world, and mobilize their teams to make it.

Fundamentally, a change of culture occurs when people start behaving differently as a result of a change in the climate of the organization. There are many different models of how an organizational culture is shaped by the prevailing climate and how it can be assessed.

Leaders who protect the status quo through control must surrender to change in order to secure the future for their organization. Don’t be the leader who rewards herd mentality, and me too thinking. Don’t be the leader who encourages people not to fail or not to take risks. Be the leader who both models and gives permission to do the exact opposite of the aforementioned – be a leader who leads.

The culture of an organization is learnt over time. It can be taught to new employees through formal training programs but is more generally absorbed through stories, myths, rituals, and shared behaviors within teams. Organizational culture will impact positively or negatively on everything you try to do whether you want it to or not.

Change Management: Advice on Managing Resistance to Change


ASQ's Influential Voices were asked in the recent roundtable topic about change management, specifically:

It’s often said that people don’t resist “change” so much as they resist “being changed.” So, the job of change management is clear: In a nutshell, you must explain why the affected people should want to change, and thereby cultivate readiness instead of resistance.


What are some recommended strategies or tactics to help achieve successful change management?


Lean is in its purest sense a change management initiative, for it involves changing from a current state to a better state. Just as all change attracts resistance, Lean improvements also attract resistance to change, which may manifest as employees ignoring new processes, disagreeing with the benefits, making stringent criticisms, and more. Success depends on how effectively the leadership rises to the occasion and manages resistance to change.

Managing resistance to change is challenging and it’s not possible to be aware of all sources of resistance to change. Expecting that there will be resistance to change and being prepared to manage it is a proactive step. It’s far better to anticipate objections than to spend your time putting out fires, and knowing how to overcome resistance to change is a vital part of any change management plan.

One of the biggest mistakes you can make in initiating major company changes is to expect that everyone’s reaction will be even remotely like yours.

You can expect that the employees will experience the same range of emotions, thoughts, agreement, and disagreement that you experienced when the change was introduced to you or when you participated in creating the change. Never minimize an employee's response to even the most simple change. You can't know or experience the impact from an individual employee's point of view. Maybe the change seems insignificant to many employees, but the change will seriously impact another employee's favorite task. Hearing the employees out and letting them express their point of view in a non-judgmental environment will reduce resistance to change.

You'll want to consider these seven aspects of leading change if you want success:

Careful Planning
Careful planning saves time and money. Chances for success improve with a well-prepared disclosure and good communication; with careful weighing of potential resistance and its consequences; with a detailed timetable for execution.

Motivation
Employee resistance is often self-defense, and fear of losing security, power, or status. To offset such fears discuss potential new career paths, the necessity and advantages of different positions, the reason for the change; and show appreciation for loyalty. Some employee lack self-confidence and consider and change a threat. Teaching, training, and full support are good remedies.

Communication
Good communication is vital. Reasons for the change must be explained beforehand. Clear communication is the best investment, since resistance id often due to mis-interpretation, half-information, and rumors that precede the change. Easy-to-understand written and verbal communication should reach all levels of the organization.

Involvement
When employees get seriously involved, the situation becomes easier. It’s not “us” and “them” (management). The sooner people are involved in the plan, the more they become involved. Those on board early are supportive and spread the word. This prevents rumors and the build-up of resistance.

Trust
Credibility of management, based on past experience plays a key role. Where trust is lacking, problems multiply. The best remedy is honest information and better communication. These are stepping stones to future trust.

Contingencies
In spite of the best efforts, some resistance may remain. It's far better to anticipate objections than to spend your time putting out fires, and knowing how to overcome resistance to change is a vital part of any change management plan.

Execution
Once everything is prepared and in place, execution should be fast. A D-day must be set to introduce the new organization. Postponement is not recommended, even if there is a last-minute problem.


Regardless of the catalyst for the change, it will be your employees who determine whether it successfully achieves its desired outcome. Organizations don’t change – People do – or they don’t.

5 Ways to Get Management Buy-in


This month Dr. Suresh Gettala writes about the Talking To the C-Suite About Quality in the monthly ASQ Influential Voices post. Management commitment is a “must” to any initiative. In fact, it is the driving force. Procedures, tools, and database are all useless if the management does not want to see an improvement culture in the organization. The employees of the organization will not care, if the management themselves do not show the attitude to follow the right path.

Getting executives in your company to want to support and then adopt Lean Thinking may be difficult but not impossible. We would all like to work at a company where the top people in the organization don’t just do Lean but live Lean but many of us work at a place where they don’t even necessarily do Lean. Since every company culture is different the way to get executive buy-in will be different. Here is a list of ideas to help you convince your management to start thinking Lean:

•  Show benefits 
If you can demonstrate how the approach will help the organization and the kind of benefits you can obtain, then you will catch the attention of your Senior Managers. To do this, Deployment Champions run a few improvement projects under no name in particular. They can then calculate the benefits using the finance community to validate them. Some benchmarking can also be done, showing what has been achieved in other similar organizations. Lastly you can highlight where your current problems are and then explain how Lean will help to address these issues.

•  Explain the concept and how to ensure success 
If you understand the concepts, then you have the knowledge to explain how Lean can benefit a company and how to set up for success. If you don't, then you could ask an expert to come and talk to your Senior Management group. 

•  Understand where it can help 
Identifying where to run your projects is vital in any deployment and even more so in the early stages. You must pick projects which are not so easy that any attention would have solved them, or projects which are so big it would be like solving world hunger. If you pick a meaningful project which brings great results both monitory and other wise then you can usually gain the attention of Senior Management and then move to a full deployment in your organization. Another problem we have been encountering is that businesses don't really know where there real problems are. They work on solving symptoms and putting out fires, they don't actually know where the root causes are. In this instance then, we would suggest obtaining a diagnostic of your business which would then tell you where to start in your program deployment.

•  Understand what motivates your Managers 
If you understand the motivations of your management team then you will know what buttons to press to get the concepts accepted. This might require some work and research and would include things like how they are measured, how their bonuses are made up, where they wish to take the company, what they believe the current issues are, what they know about the concepts and what they have tried in the past. If you work on these areas, your pitch to your Managers will be considered, have the right detail and will have a chance of working.

Gaining senior management buy-in is really about finding the right balance between the soft skills (knowing how to listen to them, how to anticipate their reactions) and hard skills (rock solid analysis, irrefutable facts, etc.). You may have to try different approaches and borrow from what has worked in other organizations or disciplines. It is the key to the survival of your role in the organization as ultimately without that buy-in, you will be limited in your tasks and responsibilities. At the end of the day, you run little risk in applying principles highlighted above so... go for it!

Leadership is Responsible for Vision, Strategy, and Alignment


On ASQ’s blog the monthly topic presented by Influential Voices Blogger Pat La Londe is about vision, leadership, and values. Strong leadership is essential to developing and sustaining a culture of quality. If an organization is seeking to improve its culture of quality, a closer look at the three areas —vision, values and leadership—is likely a good place to begin.

Leadership must articulate a vision and goals describing what they believe want to accomplish. They must provide a clear charge to all layers of management and process improvement team members to work towards this vision, making sure that everyone understands the vision. Leaders work with others to set specific goals and a manageable scope for each action. Focus on defining the attributes needed for success and empower the team to develop efficient and effective approaches to accomplish them.

Casting the vision is not enough.  Starting out is always the most difficult part, but do not let the vision fall flat.  Revisit, reinvent, and restrategize until the flow becomes natural. Create and align company goals with the vision, and align individual and team goals with company goals.

Let your employees know how they will benefit from embracing the vision. Explain and reinforce the financial rewards when the goals of the vision have been achieved, such as bonuses, recognition, and career development. Share the vision frequently through staff meetings, outings, newsletters, emails, posters and employee campaigns. Develop visuals, such as tables, charts and photos, which highlight milestone accomplishments of the vision.

Traditional planning methodologies focus on steering an organization in the direction desired by top management. Often referred to as management by objective (MBO) since top management establish the objectives, targets, evaluate whether employees meet these targets. Unfortunately, as we know, you can’t achieve the desired results by just dictating individual targets.

If management by objectives is so deficient in communicating direction and ensuring cross-functional coordination, then how can managers develop, communicate, and monitor their corporate road maps? The answer is to find an alternative management methodology to disseminate and implement strategic policy in a turbulent operating environment.

In Lean Thinking “Hoshin Kanri” is the process to select those annual objectives that will give the organization the greatest possible advantage. The word hoshin is formed from two Chinese characters: ho stands for “method,” shin means “shiny metal showing direction.” Kanri stands for “planning.” Together, hoshin kanri is used to communicate a “methodology for setting strategic direction,” in other words, a management “compass.”

The hoshin kanri process identifies and concentrates resources on the vital few stretch achievements that support the vision. It separates those performance issues that require dramatic improvement from the many incremental improvements that can achieved at the local level. All the changes that the leadership believes to be incremental are skimmed out of the strategic plan and addressed through quality in daily work. The remaining category of contribution – the vital few breakthrough achievements – becomes the core of the hoshin kanri process.

At the heart of hoshin kanri is the Plan-Do-Study-Act (PDSA) cycle. Promoted by w. Edwards Deming, this management cycle (sometimes called the PDCA cycle) is an iterative process. A closed loop system, it emphasizes four repetitive steps:

First, start with an idea and create a PLAN to test it.
Then, DO adhere to the plan, and take corrective action when necessary.
Next, analyze and STUDY discrepancies to identify the root causes of obstacles.
Finally, take appropriate ACTion. If the outcome matches expectations, then standardize the process to maintain the gains. If the results were disappointing, then modify the process to eliminate the root cause of remaining problems. In either case, repeat the process starting again with PLAN.

While these steps appear in a linear sequence, when implemented the phases are best thought of as concurrent processes that can continually be improved.

Hoshin kanri is the system for setting management’s compass toward True North. It is a tool to align people, activities, and performance metrics with strategic priorities. It can be used to communicate direction, coordinate activity, and monitor progress. It enables members of the organization to work together in the most creative way to define and achieve the strategic intent.

Companies must determine ahead of time what the vision and direction will be. A proper strategy must assign clear responsibilities and show what resources are to be committed. Metrics and timelines must be defined. Management must decide what core elements are to be deployed and the order of deployment.

Shaping Your Company’s Culture to Drive Performance


On ASQ’s blog the monthly topic presented by Influential Voices Blogger James Lawther is about what not to do when creating a performance culture. Culture change is a frequent topic for us change managers where continuous improvement initiatives are underway.

Corporate culture, safety culture, quality culture, lean culture, … We talk about culture all the time but what is it?

Culture is the environment in which you work all of the time. Culture is a powerful element that shapes your work enjoyment, your work relationships, and your work processes. But, culture is something that you cannot actually see, except through its physical manifestations in your work place.

Culture is like personality. In a person, the personality is made up of the values, beliefs, underlying assumptions, interests, experiences, upbringing, and habits that create a person's behavior.

Culture is made up of the values, beliefs, underlying assumptions, attitudes, and behaviors shared by a group of people. Culture is the behavior that results when a group arrives at a set of - generally unspoken and unwritten - rules for working together.

In a healthy business culture, what's good for the company and for customers comes together and becomes the driving force behind what everyone does. Culture determines what is acceptable or unacceptable, important or unimportant, right or wrong, workable or unworkable. It encompasses all learned and shared, explicit or tacit, assumptions, beliefs, knowledge, norms, and values, as well as attitudes, behavior, dress, and language.

An organizations culture shown in
(1) the ways the organization conducts its business, treats its employees, customers, and the wider community,
(2) the extent to which freedom is allowed in decision making, developing new ideas, and personal expression,
(3) how power and information flow through its hierarchy, and
(4) how committed employees are towards collective objectives.

Company culture is important because it can make or break your company. Companies with an adaptive culture that is aligned to their business goals routinely outperform their competitors.

It affects the organization's productivity and performance, and provides guidelines on customer care and service, product quality and safety, attendance and punctuality, and concern for the environment. It also extends to production-methods, marketing and advertising practices, and to new product creation. Organizational culture is unique for every organization and one of the hardest things to change.

To be able to shape organizational culture we need to understand the difference between culture and climate. We can compare this difference by using an everyday analogy with a person’s personality and mood.  Someone’s personality is enduring and difficult to change, whilst their mood may change many times during a day. Based on this analogy, culture is the equivalent of personality, whilst climate is the equivalent of mood.

Fundamentally, a change of culture occurs when people start behaving differently as a result of a change in the climate of the organization. There are many different models of how an organizational culture is shaped by the prevailing climate and how it can be assessed.

There are seven practical actions that you should consider undertaking if you want to shape your organizational culture so that is supports Lean.

Become aware of your current culture
You should start to notice your existing culture. Listen to how people express themselves and the stories they tell about successes and failures. Pay attention to shared values and watch how teams behave. You will gain a lot of information about your current culture by going to the gemba.

Assess your cultural “current state”
There is a need to identify the cultural aspects you want to retain from your current culture.  For example, you may want to keep motivated teams, a commitment to achieving excellent performance, flexible working practices, and a desire to deliver exceptional customer service. You will also need to identify the things that need to go. Lastly, you will need to identify the things that are missing.

Create a cultural “future state”
Imagine your ideal culture. How do you want people to behave and to react when things go wrong? Fine tune it until you have a clear picture of what you want from your organizational culture in the future.

Share the vision
Communicate openly, frequently, and consistently. Describer your cultural vision in letters, e-mails, briefings, and put it on notice boards, in newsletters, and everywhere else you can. Don’t be afraid to over communicate your vision because you can’t.

Align your leaders
There is a need for leaders to do more than just agree about the future state. Alignment is about leader at all levels living the cultural future state for the organization. You and your fellow leaders should constantly be working together to learn and reflect on how things are going.

Treat culture as a strategic issue
Culture may be perceived as fluffy stuff but it has real impact on organizational performance. Changing a culture can change the fortunes of the entire organization and is therefore a senior management team issue and should be discussed regularly.

Keep it fresh and up to date
Culture can take a long time to change. Celebrating every success along the way has the effect of keeping things fresh during this extended period of time, as well as reinforcing the behaviors you want in the future. You will also need to keep your cultural future state up to date, based on any changes in your organization’s market or operating environment.

Sharing Knowledge Technology and Networking


This month on ASQ’s blog ASQ Influential Voices blogger Manu Vora started a discussion on sharing knowledge technology. Learning is the key to success—some would even say survival—in today’s organizations. Knowledge should be continuously enriched through both internal and external learning. For this to happen, it is necessary to support and energize organization, people, knowledge, and technology for learning. A learning organization values the role that learning can play in developing organizational effectiveness.

The value of knowledge sharing to an organization is well known, yet much of the knowledge within an organization remains unshared. Knowledge sharing is the process by which individuals exchange tacit and explicit knowledge in order to create new knowledge.

Even in a small company, silos emerge. A policy of more sharing will help everyone stay in touch with what others are doing, and create a collective expectation. Keeping everyone pointed in the same direction is hard; sharing more about what’s going on, how you’re doing things, reasoning behind decisions, etc. will help.

If you don’t share knowledge within your company, your customers will suffer. Many managers are unaware that the team that sits right next to theirs is doing some great work that that could help the business deliver a better service to customers, or open the door to a new market.

By engaging in the knowledge sharing process teams create a new unique knowledge resource that competitors cannot easily imitate. Knowledge sharing leads to superior team performance and is a source of competitive advantage for organizations.

Networking is the single most powerful approach to accelerate and sustain success for any individual or organization. It provides the most productive, most proficient, and most enduring tactic to build relationships. Personal relationships enable you and your organization to stand out, rise above the noise and remain top of mind.

The network I prefer the most is the blogging community. This is the single most powerful online resource for learning and sharing. A blog is a good platform for reaching out to others. Bloggers spend most of their time sharing their ideas and insights with their readers. But I have found that my readers share a lot with me, too.

If you’re looking for an incentive to keep up to date on all of the latest information on lean or quality, starting a blog is a great start. Your weekly quest to put up new content will lead you to always be searching for new information and sharing it with your readers. Every good blog helps its readers. The power of a blog to educate, inspire, and bring like-minded people together makes blogging a great way to help people.

Facebook is another favorite platform of mine.  I enjoy the ease of sharing information and the convenience of interacting with individuals and companies. Facebook has over 1 billion users and they are interacting on Facebook. These interactions provide a tremendous opportunity to engage with like-minded individuals. Done correctly, these interactions can create value.

LinkedIn is another good community but doesn’t offer more value than blogging in my opinion. It has the professional conation that Facebook doesn’t however it is a bit clunky. There are few useful groups but many are not managed well. The networking is more useful in job hunting than professional groups. I find it helpful in managing contacts and interacting one-on-one via messages.

Social networking sites allow us to communicate with others and express ourselves easier. These sites help you find people you have not seen in a while, chat without actually going places and learn things that are happening today. Social networking sites are basically joining us to the world apart.

Actively managing knowledge can help companies increase their chances of success by facilitating decision-making, building learning environments by making learning routine, and stimulating cultural change and innovation. Proactive knowledge sharing is one of the key ways to remain one step ahead of your competitors.

Getting the Most Value From Your Conference


ASQ’s annual World Conference for Quality and Improvement (WCQI) will be held May 4-6 in Nashville, Tennessee (and, yes, you can still register). Julia McIntosh of ASQ Communications asks the Influential Voices about the value of conferences.

Sharing with like-minded people who have various experiences can create a support network for continuous improvement and learning. Professional groups that share your interest in a particular topic, offer a great forum to learn and share. Special interest groups within these groups can offer further topic specialization and can be a tremendous way to learn or be mentored.

Industry associations and trade organizations offer a variety of training options, including conferences, seminars, certifications and more. There may be a cost associated with some of this training, and access to some of the resources may require membership.

By attending conferences, trade shows, and workshops you can find quality teachings. Guest speakers entertain, educate and inspire their audiences through motivational and informational presentations. They are particularly good for networking with others that you can learn from and share with.
There are some tips you should consider to make the most out of your conference experience.

1. Before the conference.
As Dr. Stephen R. Covey (author of the international bestseller The 7 Habits of Highly Effective People) would advise: “Start with the end in mind.” Make concrete connections between the value the conference represents and your personal and professional goals. Outline several detailed goals that you are committed to and keep them in mind throughout this process. Explore the conference schedule. Be selective and strategic about your planning schedule. Begin by focusing on areas relevant to your interests.

2. Attend the sessions, listen, and learn.
Remember the focus of the conference. Whether it’s to meet new people with common interests or take advantage of being in a learning environment. Come prepared to learn. Listen to peers in conversations. Attend and participate in sessions. Soak up what you hear and learn to improve your business or yourself.

3. Network, Network, Network.
Conferences are a great opportunity to meet new people who have your similar interests, new and different ideas and great feedback for your business. Have a positive attitude, a stack of business cards ready to mingle, strike up conversations and start meaningful relationships.

4. Distill every talk down to one key takeaway.
Every presenter at a conference has his or her own style. Some people tell a story, sometimes there is a video or set of images, and sometimes there is a full slide presentation. Given our short memories and the great amount of stimuli, it is important to distill each presentation down to a central point. After each presentation, ask yourself what struck you, what did you learn? Perhaps there was a specific tip that you could adapt in your own work - or some piece of counter intuitive advice that really resonated.

5. Follow-up.
Organize any materials that you collected at the conference. Make a list of the new things you learned at the conference and write down one strategy for each idea that outlines how you’ll incorporate what you learned in your daily work. Write up a summary of what you learned at the conference and share it with your supervisor. Offer to present a session or workshop on a particular topic to your co-workers. Follow up with any new contacts you made at the conference to continue the discussion.

Lastly, you should review the conference. While it is fresh in your mind, consider what worked well and what didn’t. Think about what you’d do differently if you attended again. Make a few notes for yourself that you can refer to when planning to attend again.
